The phones are ringing. Orders are up. Your team is stretched, and you're working longer hours than ever. Then the month-end numbers arrive, and the profit isn't there.
If that sounds familiar, you're not alone. It's one of the most common situations we see in owner-led companies with $5M–$25M in revenue. And it's rarely bad luck. It usually means a gap has opened between what the business looks like from the inside and what the numbers actually say. We call it the Reality Gap.
Here are the five causes we find most often, and a simple way to check each one in your own business.
1. You're measuring revenue, not margin
Revenue is the number everyone celebrates. It's on the sales board, in the weekly meeting and in the bonus plan. But revenue tells you how much came in, not how much you kept.
When growth is driven by bigger discounts, rush jobs or customers who negotiate hard, revenue can rise while gross profit stays flat or falls. You feel busier every month and earn the same, or less.
Check it: do you know your gross margin for last month, and how it has moved over the past two years? If you need to ask your accountant, that's your first gap.
2. Some customers cost you money
In most businesses, a small group of customers produces most of the profit, and a few produce losses. The loss-makers are rarely obvious. They're often loyal, high-volume accounts that demand special pricing, extra service, custom terms or slow payment.
Because they're big, nobody questions them. Because nobody measures profit by customer, nobody sees the cost.
Check it: can you name your five most profitable customers, and the two that lose you money? If you can only name your biggest, not your most profitable, you're guessing.
3. Your pricing has no floor
When salespeople can discount freely to close a deal, they will, especially near month-end. Over time, "special pricing" becomes normal pricing, and the business quietly sells some work at or below what it costs to deliver.
The fix isn't to stop negotiating. It's to set a minimum margin that every deal must clear, and to require approval below it.
Check it: could someone on your team sell below cost today without anyone noticing? Look at your last 20 deals. How many were discounted, and by how much?
4. Your incentives reward the wrong thing
People do what they're paid to do. If commissions and bonuses are based on revenue alone, a sale that loses money still earns a full reward. Nobody is doing anything wrong: the system is telling them volume matters more than profit.
Moving incentives from revenue to gross margin is one of the fastest changes an owner can make, and one of the most effective.
Check it: read your commission plan. Does it pay more for a profitable sale than for an unprofitable one of the same size?
5. You can't see the numbers in time to act
Many owners see their P&L weeks after the month closes, and then only as a summary. By the time a problem shows up, it has already cost several months of profit.
Busy businesses need a short set of numbers every week: cash, sales pipeline, gross margin, on-time delivery and overdue receivables. Five numbers, reviewed every week, will tell you more than a 40-page monthly report.
Check it: do you see a short set of key numbers every week, and your P&L within 15 days of month-end?
Busy is not the same as profitable
None of these causes is unusual, and none means the business is failing. They build up gradually in companies that grew quickly, where the owner was too busy running the business to step back and measure it.
The good news is that these are usually the fastest gaps to close. Setting a margin floor, changing a commission plan or reviewing profit by customer can show results within a quarter.
The hard part is seeing the gap clearly in the first place.
